The Distributor Route
Become the local agent for a foreign product. You are a partner, not an applicant.
In short
Foreign manufacturers and software companies constantly need local representation in markets they cannot serve directly. Becoming that representative makes you a commercial partner rather than a candidate — and those relationships convert into employment when the company establishes a local presence.
The situation
A German equipment manufacturer sells across Europe and wants to enter a market where they have no presence, no language capability and no relationships.
Hiring someone there is complicated: no legal entity, no local knowledge, no way to assess candidates. So they do what manufacturers have always done and look for a local distributor or agent.
Somebody approaches them offering exactly that. No salary, no employment, a commission on what they sell.
Two years later the manufacturer has enough business in that market to open an office — and the obvious person to run it is the one who built the market for them.
Why this works
The distributor or agency route sidesteps the hiring process entirely by changing what you are asking for.
A foreign company entering a new market faces a genuine problem: they need local presence but cannot easily employ anyone, assess local candidates or navigate a market they do not understand. An agent or distributor solves it with no employment obligation, no entity requirement and no fixed cost.
For you, the asymmetry is that you are proposing to generate revenue rather than requesting a salary. That is a fundamentally easier conversation, and it can be had with people who have no authority to hire but full authority to appoint representation.
The relationship builds something an application never can. You develop genuine commercial evidence — customers won, revenue generated, market built — attributable specifically to you. That is the strongest possible case for any subsequent role.
The conversion is well established. Companies that grow a market through an agent frequently establish a local entity once volume justifies it, and the person who built that market is the obvious candidate to lead it. Many international careers begin exactly this way.
It requires genuine commercial capability and tolerance for uncertainty. Commission-only representation means no income until you sell, which is a real constraint rather than a formality.
How to run it
- 1
Find companies with no presence in your market
Foreign manufacturers and software companies whose products have no local distributor, no local pricing and no regional office.
- 2
Verify there is genuine demand
Establish that local customers exist and are currently underserved. Representing a product nobody wants is unpaid work.
- 3
Approach with a market case, not a request
Who the customers are, what the opportunity is, how you would reach them. You are proposing a commercial arrangement, not asking for a job.
- 4
Understand the agency and distribution structures
Agent, distributor and reseller mean different things legally and commercially. The distinction affects liability, margin and control.
- 5
Get the agreement properly drafted
Territory, exclusivity, commission, termination and what happens to your customers if it ends. Agency law protects agents substantially in some jurisdictions.
- 6
Build towards the entity conversation
As volume grows, raise what happens when they establish locally. Having built the market, you are the natural person to lead it.
What to say
When it does not work
- No income until you sell. Commission-only representation can mean months without revenue. This requires financial reserves.
- Complex legal structures. Agency and distribution law varies substantially, and some jurisdictions give agents significant protections. Get proper advice.
- You may build the market and lose it. Companies sometimes terminate agents once a market is established. Termination and compensation terms matter enormously.
- Product-market fit risk. A product that does not suit local requirements, standards or price expectations cannot be sold however well you represent it.
- It is not employment. No salary, no protections, full commercial risk. That is a substantial change in circumstances.
You cannot easily be hired by a company with no presence in your country. You can become the reason they need one.
Questions
How do I find companies that need local representation?
Look for foreign manufacturers and software companies whose products have no local distributor, no local-currency pricing, no regional office and no translated material. Trade fairs are particularly productive, since exhibitors frequently attend specifically to find representation in new markets. Industry directories, import data and the simple observation that local customers currently buy an equivalent product from further afield all identify candidates worth approaching.
What is the difference between an agent and a distributor?
It matters legally and commercially. An agent typically sells on behalf of the principal and earns commission without taking ownership of goods, while a distributor buys and resells, taking on inventory, margin and often more risk. The distinction affects liability, cash flow, pricing control and, importantly, your legal protections — in some jurisdictions commercial agents have substantial statutory rights including compensation on termination. Get proper advice before agreeing to either.
How does this turn into employment?
Through volume. A company that grows meaningful business in a market through an agent eventually reaches the point where establishing a local entity makes commercial sense, and the person who built that market is the obvious candidate to lead it. Many international careers begin exactly this way. The conversation is worth raising as volume grows rather than waiting, so that your role in any local structure is discussed while your contribution is most visible.
What is the biggest risk?
Building the market and then losing it. Companies sometimes terminate agency arrangements once a territory is established and they can serve it directly, which is why termination provisions and compensation terms are the most important part of the agreement. In some jurisdictions commercial agents have statutory protection against precisely this, but relying on that without understanding the specific law is unwise. The financial risk of no income during the build phase is the other substantial consideration.
