An internship is the most direct route to a first job, but conversion is not automatic. Return offers — called pre-placement offers or PPOs in many places — depend on budget, headcount timing and whether your manager thinks to push for you. Interns who ask early what conversion depends on, make their work visible and raise the question before decisions are made convert far more often than those who wait to be told.

The situation

Two interns finish the same summer on the same team. Both do solid work. Both are well liked.

The first spends the final week quietly hoping. On the last day the manager thanks her warmly and says they will be in touch. They are not. Headcount decisions for next year were made three weeks earlier, and nobody thought to include her.

The second had asked, in week five, what a return offer would depend on and when it was decided. The manager told her: one clear project delivered end to end, and a recommendation submitted before the budget review in week nine. She shipped the project in week eight. Her manager submitted the recommendation on time.

She receives her offer letter a month after the internship ends.

Why this works

Internship conversion looks like a reward for good work, but it runs on logistics. Someone has to recommend you, a budget line has to exist, and the decision usually has to be made before the internship ends — often weeks before. Good work is necessary, but it is not sufficient if nobody puts your name forward at the right moment.

Managers are busy, and most do not volunteer a clear explanation of how conversion works. Many interns are reluctant to ask, fearing it will seem presumptuous. The result is that capable interns regularly miss out simply because they did not know what was being measured or when.

Asking early changes that. It tells your manager you want to stay, which many never explicitly hear. It reveals the criteria and the timeline, so you can plan your work around them. And it makes your manager more likely to advocate for you, because they now know it matters to you and have committed to a process.

For freshers, a converted internship is usually the strongest possible first job: you already know the team, the work and the systems, and the company already knows you.

How to run it

    Ask in the first third of the internship

    Around week three to five, ask your manager directly what a return offer depends on and when the decision is made. Frame it as wanting to do the right things, not as a demand.

    Pin down one visible deliverable

    Agree on a specific project you can finish and own. A clear, completed piece of work is much easier for a manager to point to than general helpfulness.

    Send short weekly updates

    A few lines each week on what you did and what is next keeps your work visible to your manager and anyone they share it with.

    Build relationships beyond your manager

    Other team members, adjacent teams and the early-careers team may all have input. Being known more widely helps if your manager changes or needs backing.

    A couple of weeks before decisions are made, ask whether you are on track and whether anything else would help. It gives you time to close any gaps.

When it does not work

  • Waiting until the final week. Budgets and recommendations are often settled well before the internship ends. By the last day, the decision is usually already made.
  • Demanding rather than asking. Frame the question as wanting to understand and meet expectations. Pushing for a guarantee early puts your manager in an awkward position.
  • Doing invisible work. Helpful but undocumented work is easy to forget. A clear deliverable and regular updates make your contribution impossible to miss.
  • Relying only on your manager. If they leave, get busy or lack influence, your case can stall. Build a wider base of people who know your work.
  • Assuming a no is permanent. Sometimes a return offer is blocked by budget, not by your performance. Ask to be considered when headcount opens, and stay in touch.
